Our approach to projects is to employ our XIT PSG Project Management Approach which is flexible enough to cover projects of any size but is fully utilised for large-scale, enterprise-wide projects. The approach relies on specific phases in a project’s implementation to ensure success. It is based on the best practices as detailed by the Project Management Institute (www.pmi.org) and has been proven effective in delivering projects on schedule, with less risk. A graphic representation is shown below:
XIT PSG Project Management Methodology
Each major phase has specific defined tasks and resulting deliverables which are reviewed with your project manager or project team. For example, the Operational Assessment task in the Initiate Phase defines the project’s scope and is completed with the cooperation of key user management. The final document produced is a Customer Solution Description (CSD), specific to exactly what and how the system will look and operate. If tasks can be combined to shorten the timeline, this is determined during this phase. This document is approved by user management and completes the Assessment phase.
Likewise the Execute and Monitor & Control Phases contain the following tasks and deliverables:
The overriding goals of this approach are to deliver a successful project which accomplishes your defined needs and adheres to the project schedule and budget. Our experience has shown us that following this methodology yields those results.
The Kofax Implementation approach would be to follow our XIT PSG (Professional Service Group) methodology starting with a detailed review of the system requirements, then presenting the results and findings in a CSD (Customer Solution Description) user signoff and acceptance. Next, a project plan is finalised and work would begin according to the implementation schedule.
Key provisions for our CSD are the following items:
XIT PSG Implementation Plan
XIT PSG treats the requirements phase as a standalone project. After signoff, we proceed to the full implementation based on the CSD goals. Xcellerate IT assigns an experienced project manager to oversee and coordinate all resources needed for the project. The project manager has access to all departments within Xcellerate IT including development engineering, testing and quality assurance, product management, and technical support.
The project manager creates the project plan to identify the critical path. He/she is the primary contact at Xcellerate IT and will schedule regular status check-ups to keep the project on track. This role is critical to the success of the project.
A properly trained local systems administrator is needed for an application to perform well. While Kofax Capture and e5 run with little required maintenance, a local resource can resolve simple questions that arise. Also this individual can provide quality input to higher level support groups. Our proposal calls for Xcellerate IT to provide onsite local training for up to 4 people. This class will provide all the information necessary to feel comfortable in the administration of the Kofax and e5 transformation and workflow Modules.
